The client is a full-fledged real-estate development and property management company with more than 50 properties across KSA

Business Problem

• The client needed support in optimizing the internal processes to ensure better coordination between the business teams and achieve optimized operational efficiency
• The client also wanted to revisit the existing systems to find gaps to take a call on a customization phase for the existing system or change it

Solution Overview

• Acuvon worked with the client team to identify the key challenges in the processes across the organization
  • Documented the As Is process for all the processes by conducting interviews with teams of all the concerned departments
  • Identified key challenges across all departments (both intra and inter departmental) through the use of a gap analysis framework
  • Redesigned the process by clearly defining responsibilities to avoid duplication of work, eliminating non-value adding high turnaround time processes and improving existing forms
• Acuvon helped the client in evaluating the current system and find gaps based on the gaps exercise carried out during SOP exercise. Client again engaged us to gather and finalize the requirements for a new globally accepted ERP system for Real Estate
  • Evaluated multiple existing Real Estate systems across the globe to build an overall understanding of the Real Estate ERP systems space
  • Conducted stakeholder interviews from each function at client site and some existing subject matter expert in Real Estate ERP business
  • Gathered the collected information and created a Business Requirement Document (BRD)
  • Finalized the ERP vendor with the client
  • Worked on preparing the first-level of Functional Requirement Document (FRD) out of the BRD finalized and collecting the data in ETL templates provided by the vendor
